I don’t support that a military unit has both melee and range attack. That is not how game work.
Maybe let Ninja can get through 1-tile building without the help from the siege tower.
Then, let it can be invisible while no attack stance or not injured.
Not a bad suggestion, but this may make the oppose player very angry and break the game experience.
I mean, that’s what Ninjas are, they are silent killers, who use all sorts of tactics to make zero noises and are not a bit flashy. They are designed to be silent and hidden, in all their techniques.
It will ofcourse be frustrating to a player who missed them coming into his base, like any player is when they’re attacked by a horde of hit-and-run Mangudais for example. That’s just what the unit is made for!
It’ll make the civ as a whole and also the game more exciting, having a unit that makes its living by ignores the Warning mechanic, exactly as the name “NINJA” suggests!

This can be insanely OP. Imagine I have 30 Ninjas with no-attack stance and move them to enemy base. Enemy cannot attack them. Suddenly I changed them to attack to death stance. This is a Time Bomb strategy.
Not only is Invisilibity OP, it is also literally superhuman and fantasy.
That is why, to give the Ninja a historically accurate unique property, that alludes to their hiding strategies, remove the Warning sound, and make their attacks sound silent. Apart from making them fast Infantry, like EW.
It will change the way you play as and vs the Japanese, and make it so much more interesting!
Against the Japanese, you’ll have to frequently zoom out and assess your own base, or even your allies’ bases, to make sure they’re not being bitten by the silent mosquitoes!
I know what you stated but that just not how a game should be.
Even Mangudai come, I still can try my best save more villagers before everybody died.
No alarm mean there will no man alive and you can not have a chance to save them.
Japanese is already a good civ, don’t make the oppose player become 100% unpleasant and tired.
That still can adjust, maybe visible while moving.
Dude don’t worry about that, if and once the unit is released, it will become public knowledge that the Japanese have got a fast Infantry UU that sneaks in producing no sound or warning, but is weak in battles(average Attack but low HP and 0 Armor), and costs gold.
Once it becomes basic knowledge, people will keep in mind, and they will try to check their base and lumber camps every once in a while. To not become Infested!
So if a player then misses a few Ninjas sneaking in, they will accept it is a fair and balanced part of the game!!
Ninjas will only work if that opposing player is not careful!
Just adds a non-meta strategy and makes the Japanese more multi-dimensional and thematically exciting
It should be available in the Barracks from the Castle age obviously, and costing somewhere like 30F 20G (low enough to be viable in Post Imperial)

Or just make it move faster and kill villagers, kings, and heroes by only 1 shot. Simple and Good.

That’s good idea too, but could be hard to balance, whereas my method is more thematically fitting as well as gives every player, even the pros an interesting challenge to look out for!
And it makes the unit truly unique, allowing it to be truly deceptive and hidden, in times of chaotic battles.
If they one shot Vills and Kings, then they would be very hard to keep any economy safe from even if you’re careful,
whereas if theyre just fast regular infantry with no attack warning or sound, you can be careful and you can prevent getting infested and losing economy
So it’s about keeping the ones against Japanese on their toes, even on water maps, of being unknowingly infested via Ninja landings as well!
More about keeping them on their toes, and fear factor (of getting assasins), than about actually killing Villagers like the flashy Shotels love to do (your idea basically makes them like Shotels)

The ninjas basically will be like no other raider unit we have, they will specialize in silently killing the outskirts of an enemy, their kings, or their secret mining parties
And I will never play the game any more while the oppose use Japanese, since it become over complex and hard to deal. It is a game, not Naruto or some sci-fi NInja film.
If Ninja cost high, the player cannot try too many times to raid by NInja.
If the king is garrisoned in the building, no one can touch him directly.
When the Ninja attack your people, you can notice it, garrisoning your other villagers in buildings as soon as possible. However in your version, I can only look an empty base without anybody alive after I face a skirmish in the front.

All it says is that Ninjas are sneaky enough to not allow their targets to signal danger to others when they pursue and attack that target

The whole philosophy of Ninjas is to make no sound. Every technique is designed to make sure the target and/or people around him does not realize he is being attacked.

The most skillful Ninjas were able to make people think their targets died of natural causes.

The frustration we have for no Warning is for when the Attack notification doesn’t come even when it should definetly come.
Historically speaking shinobis were much more spies than assassins.
And no alarm would just force the defending player to constantly looking at his farms, mines and wood lines, which would just make the game frustrating.
No it will become a part of the game, to be more careful and look out for random silent Ninjas vs the Japanese
Make no mistake, this ability will not be given to the Japanese free of cost It will require gold and quite an investment to even plan and prepare, as a Japanese player
And there’s as many chances of it going wrong and being discovered than there is of actually killing 10 villagers with them not realizing.
